The visible product is only part of the system

A school platform may be evaluated through screens, but its real behavior depends on the people around those screens. Someone defines the student record, someone validates an import, someone approves a correction, someone answers a family question, and someone decides whether a new workflow is safe to release.

These responsibilities often sit between departments. If they are not named, the work falls to whoever notices the problem first, which creates inconsistent decisions and a fragile support model.

Name the roles behind the workflow

Map a workflow and write the person behind each action. Use responsibilities rather than job titles because a small school may combine roles while a group may separate them.

Ask what happens when that person is absent. A backup owner and a documented escalation path are practical tests of whether the operating model is real.

  • Data owner: defines the value and accepts corrections.
  • Workflow owner: decides how work should happen.
  • Access owner: reviews roles and exceptions.
  • Support owner: routes questions and closes the loop.
  • Release owner: decides whether evidence supports the next change.

Respect the work people do not see

The person reconciling a report or explaining a missing receipt often sees risks that a demo does not. Invite those operators into requirements, testing, training, and review. Their knowledge should become documented evidence rather than an informal dependency.

Build a system people can sustain

Choose workflows that match the school’s capacity. A sophisticated process that nobody can support is not a successful implementation. Clear ownership, simple escalation, useful documentation, and realistic training are part of the product experience.

Make the backup owner explicit. Schools should not depend on one administrator knowing how to correct a record, produce a report, or answer a family during absence, term pressure, or staff turnover.

Review whether the backup owner can complete the task safely without broad access or undocumented knowledge.
